Class Pack KPIs: The 6 Metrics That Tell You If Your Pack Model Is Working

Why do most studios track only pack revenue?

Revenue is the easy number. It's in every report, easy to understand, and feels complete. But revenue alone tells you what happened, not why. A month where pack revenue is up 20% could mean you sold more packs, charged more per pack, or sold packs to clients who will never use them and churn within 90 days. Revenue can't distinguish between those scenarios. The six metrics can.

How do you calculate and track each metric?

Pack conversion rate. Pull the number of new client intro visits or first purchases in a month, and divide pack purchases in the same month. Most booking platforms can export this as a first-purchase report. If you can't segment by first purchase, use all pack purchases divided by all active new members in the same period as a proxy.

Utilization rate. Total credits used (attended classes plus credited cancellations, if applicable) divided by total credits sold in a cohort. Run this by purchase month — a pack bought in October should be evaluated in January when most 90-day packs have either been used or expired.

Expiry rate. Credits that expired unused divided by total credits sold in the same cohort. This is the inverse of utilization rate — they should add up to near 100% plus any still-active credits.

Refund rate. Refund requests processed in a month divided by pack purchases in the same period. Track separately from membership refunds — pack and membership refund dynamics are different.

Rollover rate. Pack repurchases within 14 days of completing a pack or within 14 days of expiry. This captures clients who are committed enough to immediately buy again before their pack runs out.

Pack-to-membership conversion. Filter your membership sign-up records to identify clients who purchased a pack in the 90 days before their membership start date. Divide by total pack buyers from the same 90-day window.

Which metrics matter most for predicting churn?

Utilization rate and pack-to-membership conversion are the two strongest churn predictors in the pack model.

Utilization rate below 70% signals clients who are paying for access they're not using. These clients are building up a psychological debt — they feel they're wasting money — and this feeling precedes cancellation. Studios that catch low-utilization clients early (through attendance tracking) and reach out to re-engage them recover 30–40% before they churn.

Pack-to-membership conversion below 20% signals that your funnel is broken. Pack buyers are not seeing a compelling reason to commit to a membership. This could be a pricing gap problem (membership feels like too big a jump), a product mismatch (the membership doesn't clearly extend or improve on the pack experience), or a sales gap (no one is presenting a membership offer at the right moment).

What does a healthy pack metrics dashboard look like?
